| Im putting the pieces together for a new HF system we've been working on for god knows how long Id originally written in 10 races, some of which have sub-sections (i.e. There are marsh dwelling and sea dwelling amphibians), making a total of 20 races / cultures A couple of people I've shown that to think its too many, and that 5 or 6 with no real sub-categories is more than enough How many races should I have?

How many players do you have? The more players you have, the more races your system will support.
How diverse do you want the population? If you plan to run racial-based plots or have racial intolerance, you probably want fewer races, so that you have a significant population of each race.
How complicated are the rules governing each race? The more complicated the rules, the fewer races you should have, or people will go mad trying to decide which race to be.
In general I suspect the people saying you should have 5-6 races are probably right - my eyes tend to glaze over if there are too many more than that, especially if each one comes with its own complicated mechanical effects. Can you represent some of the ideas you had for different races with different cultures within one race instead?

| Personally, I wouldn't place any limit on the number of races in game, if you're happy with the number you've got, then keep them all! Its not like the players are without choice in what they play. (although you may have to be a bit careful on setting, would it make sence in game to have one from every race in a player party?)

If you can have less races and more cultures and the option to have race-culture then that's pretty cool.
